Treat every site and truck as a location
The core idea: a tool is always somewhere, and that somewhere is a location. Make your yard, each active job site, and each vehicle its own location. Now “where’s the laser level?” has an answer you can look up instead of a group text. This is the same model as van stock tracking, applied to tools.
Check tools in and out by QR code
Tag each valuable tool with a durable QR code. When it moves to a site, scan it and set the location. When it comes back, scan it home. A foreman with a phone can re-home a whole truck’s worth of gear in a couple of minutes — no clipboard, no app to install.
Track consumables separately from assets
Two different problems live in the same truck. Assets (drills, saws, generators) you want to locate and get back. Consumables (screws, blades, caulk, PPE) you want to reorder before they run out. Set reorder points on the consumables so a crew never shows up short of fasteners.
Make accountability painless, not punitive
Tools go missing when no one knows who had them last. With check-in/check-out you get that history without turning the crew into suspects — it’s just a log. The goal is finding the tool, not assigning blame. Give every crew member access so updating is everyone’s job, not one person’s bottleneck.
Count what matters before each phase
